Five Workflows Found. The Order We Build Them Matters.
The Coan Engineering audit mapped five workflows totaling $18,200 to $37,700 a year in manual labor: spec-form triage, lead routing, quote follow-up, repair status updates, and digital RMA intake. All five have clear automation paths. None of them are especially risky to build.
So which one goes first?
This question comes up in every multi-workflow engagement. The answer isn't "the highest ROI item," even though that instinct is understandable. The answer is: the one that proves the model fastest with the least operational risk.
The Four Things a First Build Has to Do
The first automation in any operation is doing more than solving a workflow. It's establishing trust with the team, proving the integration works end-to-end, and creating infrastructure the second and third builds will use.
Four criteria determine sequencing:
Payback speed. The first build should pay itself back within 90 days. Not because we're in a hurry, but because a short payback period gives the owner data to work with. They're not waiting on a long runway to know if the investment was right.
Visible success. Pick a workflow where success is obvious. A follow-up sequence that automatically reaches back to open quotes produces a measurable outcome: fewer unclosed quotes, more responses. A routing fix that automatically assigns spec forms to the right tech is either working or it isn't. Avoid starting with the automation that requires the most interpretation to evaluate.
Infrastructure value. Some builds create data structures and integration hooks that the next build reuses. The lead routing system creates an assignment log. That log feeds the AI triage system, which needs to know who the right tech is before it can route a recommendation to them. If you build triage first, you're routing to nobody. If you build routing first, triage has somewhere to send its output.
Graceful failure. When something goes wrong in the first build, it shouldn't stop the operation. The fix to a spec-form AI triage that misfires is bad: a tech gets a wrong recommendation, a quote goes out wrong, a customer is misserved. The fix to a routing rule that assigns to the wrong person is minor: someone reassigns it. Start with the automation where failure is recoverable.
The Coan Sequence
Applying those four criteria to the Coan Engineering audit produces a clear order.
First: lead routing. The shared inbox is the highest-leverage starting point. Every form type that comes into the business (spec submissions, repair intakes, general contact) gets read, parsed, and routed to the right person automatically. This is fast to build, fast to prove, and the routing rules it creates become the foundation for everything that follows. A spec form that routes to the right tech is now in position to have an AI triage draft waiting for that tech when it arrives.
Second: quote follow-up. This runs on the routing infrastructure already in place. When a spec form is routed and a tech sends a quote, the follow-up sequence kicks in automatically. No one has to remember. The cases where someone needs to be called back get handled. This build has a revenue outcome, not just a labor outcome: closed quotes that would have gone cold don't.
Third: spec-form AI triage. Now that routing is reliable and the tech-to-lead handoff is clean, we can put AI in the intake path. The model reads the spec sheet and dyno file, drafts a recommendation, and routes it to the right tech for a two-minute review. If the draft is wrong, the tech corrects it. If the draft is right, it goes out faster. This is the highest-ROI build in the audit, which is exactly why it doesn't go first: we build it after we know the system around it is solid.
Fourth: repair status portal. The customer-facing status system eliminates a category of inbound calls that interrupt the bench. It's self-contained enough to build any time, but it's less foundational than routing or triage, so it lands here.
Fifth: digital RMA. This is the easiest build on the list. A web form replaces a PDF, a tracking number issues automatically, and staff sees the return in a dashboard without re-keying anything. It goes last not because it's unimportant, but because it's the most standalone item and the first four builds have already demonstrated enough to make this one an easy yes.
The Pattern Applies Past Transmission Shops
The sequencing logic doesn't change by industry. In every multi-workflow audit, the same criteria apply: prove fast, build infrastructure, stay recoverable. A medspa that automates rebooking follow-up before it fixes its intake routing will find the follow-up system hitting the wrong clients. An HVAC company that automates dispatch before it fixes quote creation will dispatch jobs that haven't been properly scoped.
The right first build is rarely the most impressive one. It's the one that creates the conditions for the second and third builds to work.
